A furnace that stops heating does not automatically need replacement. Likewise, replacing one failed part does not necessarily resolve every problem in an aging system. The right decision depends on what failed, whether the furnace can operate safely after repair, its repair history, and the complete cost and scope of the alternatives.

First, separate a heating problem from an emergency

If you smell natural gas, leave the area immediately and call 911 from a safe location. Do not wait for an HVAC appointment. PG&E directs customers who smell gas or suspect a gas emergency to leave and call 911.

If a carbon-monoxide alarm sounds, move everyone outside to fresh air and call 911. Do not search for the source or reenter until emergency responders give permission. If an appliance is identified as the source, do not operate it until trained personnel have properly serviced it. Carbon monoxide has no smell or color, so the absence of a gas odor does not rule it out.

Once an immediate hazard has been addressed, the repair-versus-replacement decision can be evaluated.

When repairing the furnace may be reasonable

A repair may be appropriate when:

• The diagnosis identifies a specific, correctable fault.
• The technician finds no unresolved safety problem.
• The furnace otherwise operates reliably and meets the home’s heating needs.
• Compatible parts are available.
• Warranty coverage reduces the cost, after any labor and other charges are considered.
• The repair addresses the underlying cause rather than repeatedly replacing a part affected by another problem.

A thermostat, ignition, control, or blower problem can sometimes be corrected without replacing the entire furnace. The failed component alone does not settle the decision: the technician should explain why it failed and whether other issues remain.

Ask what the repair includes, how safe operation will be verified afterward, and what warranty applies. No repair can guarantee a specific number of additional service years.

When replacement deserves serious consideration

Compare furnace replacement options when the furnace has repeated breakdowns, needs a costly major repair, has difficult-to-source parts, or cannot be restored safely and appropriately.

ENERGY STAR identifies a furnace more than 15 years old, frequent repairs, and rising energy bills as reasons to consider replacement. That is an evaluation point, not a requirement to discard every furnace at that age.

If a heat-exchanger defect or another combustion-safety problem is reported, ask for the findings and the proposed remedy in writing. Have the technician explain whether a manufacturer-supported component replacement is practical, whether warranty coverage applies, and whether whole-system replacement is the more appropriate option. Do not operate equipment that a qualified technician has identified as unsafe.

Why the “50% rule” should not decide the job by itself

Comparing a repair with the price of a new system can be useful, but one percentage cannot account for every home.

A repair below half the replacement price may still be poor value if breakdowns are recurring or another major defect remains. A substantial repair may be reasonable when warranty coverage applies and the furnace is otherwise sound.

Compare these factors together: safety, overall condition, repair history, parts availability, warranty coverage, expected use, and the complete installed replacement scope. Avoid comparing a repair quote with an equipment-only price that excludes labor and required installation work.

Uneven heating does not always mean the furnace is worn out

Cold rooms, noisy airflow, and long run times can also involve duct problems, inadequate insulation, controls, or improper equipment sizing. ENERGY STAR specifically identifies duct problems and inadequate insulation as possible causes of rooms being too hot or too cold.

Ask the contractor to identify whether the problem is the furnace, the air-distribution system, or the building itself. Duct inspection and repair may be appropriate: a new furnace should not be expected to correct unresolved duct or return-air restrictions automatically.

If replacement is recommended, the contractor should size the new equipment for the home rather than simply copy the old furnace’s capacity. DOE recommends considering home-efficiency improvements and proper sizing when replacing heating equipment.

Compare two complete written options

For the repair option, ask for the diagnosis, parts and labor, any warranty credit, remaining problems, and the testing planned after the work.

For the replacement option, ask for the equipment model and capacity, sizing basis, duct and return-air changes, venting and condensate work where applicable, electrical or gas work, permits, old-equipment removal, startup, commissioning, warranty terms, and exclusions.

If cooling replacement is also on your list, ask whether heat-pump installation options should be evaluated alongside furnace replacement. The right choice depends on the home, equipment configuration, utility rates, and your goals—not a universal promise of lower bills.
